4. Priori ze projects
• Rank: In the "Priori za on" tab of the workbook you received via email
rank each project based on how cri cal it is to improving efficiency and
achieving growth. Then rank each project based on the level of effort to
complete the project.
• Key:
° 1 = highest priority projects OR involve a significant amount of effort
° 5 = lowest priority projects OR take the least amount of effort.
• Plot: On the quadrant PPT you received via email, plot each project. For
more guidance, see the example slide within the PPT.
• Review the results:
° Iden fy the Quick Wins (Upper Le Quadrant)
° Iden fy Long-Term Ini a ves (Lower Right Quadrant)
° Iden fy Major Projects (Upper Right Quan ty)
° Iden fy the Fill Ins (Lower Le Quadrant)
5. Build your roadmap
• Assign a leader for each project and discuss how to free up capacity for
that person to complete their projects. Load balance by giving other
team members a current project the leader is working on. Consider
temporarily outsourcing some of the daily tasks in favor of comple ng
the roadmap projects.
• For each project, iden fy and try to remove barriers or obstacles that
would prevent comple on.

• Use the "Roadmap" tab in the workbook you received via email to start
building out a meline for each project. Remember, you're working with
an 18-month roadmap. Use this guideline to help:
° Months 1 to 3: Tackle the Quick Wins to get project momentum
° Months 1 to 12: Work on Major Projects that take longer
° Months 9 to 18: Focus on the bigger picture Long-Term Ini a ves
° Months 3 to 18: Schedule Fill In projects where appropriate
